Preview: page 1, worked example
The plan starts with what you want to take home and works backward. These are the example numbers from page 1 (made-up inputs, not benchmarks):
| $400,000 × 2.5% × 70% after a 30% split | $7,000 net per closing |
| ($100,000 take-home + $15,000 expenses) ÷ $7,000 | 16.4, so plan on 17 closings |
| 16.4 closings × $10,000 GCI each | $164,286 GCI goal |
| 16.4 ÷ 25% appointment-to-closing | 65.7 appointments, 1.4 a week |
| 65.7 ÷ 10% lead-to-appointment | 657 leads, 13.7 a week |
Want your own numbers now? The free Income Goal Calculator runs the same math in your browser. The template gives you somewhere to write them down and a way to track them every week.
How to fill it in
- Pull last year's numbers. From your CRM or calendar: new leads, booked appointments, closings, average sale price. Rough is fine.
- Set the take-home goal and expense budget. Total last year's costs first. If you didn't track them, the free expense tracker is a good place to start for 2027.
- Run the math on page 1. Closings, GCI, appointments and leads, ending with a weekly number.
- Split closings across your lead sources. Put each one next to its budget and its cost per closing.
- Put the weekly targets on the scorecard and fill in actuals every Friday.
Why a weekly number beats a yearly one
"17 closings in 2027" doesn't tell you what to do on Tuesday. "14 new leads and 1 to 2 appointments this week" does. If you're behind three weeks in a row, the plan tells you which step to look at: lead to appointment, or appointment to closing.

FAQ
What should a real estate agent business plan include?
A take-home income goal, an expense budget, the closings that goal takes, the appointments and leads behind those closings, which lead sources they'll come from, and a weekly way to track it. This template has a page for each.
Is there a free real estate agent business plan template PDF?
Yes. Enter your email in the signup box and the welcome email links to the 2027 plan as a printable PDF.
How many leads do I need to hit my income goal?
Divide your closings goal by your appointment-to-closing rate to get appointments, then divide by your lead-to-appointment rate to get leads. With the example numbers, 16.4 closings at 25% and 10% takes 657 leads, about 13.7 a week. The Income Goal Calculator runs this with your own rates.
Does this work for new agents?
Yes. If you don't have your own conversion rates yet, write down a starting guess, label it a guess, and replace it with real numbers after your first 90 days.
